Book excerpt: In the last decade, the production of mechanical components to be assembled in final products produced in high volumes (e.g. cars, mopeds, industrial vehicles, etc.) has undergone deep changes due to the overall modifications in the way companies compete. Companies must consider competitive factors such as short lead times, tight product tolerances, frequent market changes and cost reduction. Anyway, companies often have to define production objectives as trade-offs among these critical factors since it can be difficult to improve all of them. Even if system flexibility is often considered a fundamental requirement for firms, it is not always a desirable characteristic of a system because it requires relevant investment cost which can jeopardize the profitability of the firm. Dedicated systems are not able to adapt to changes of the product characteristics while flexible systems offer more flexibility than what is needed, thus increasing investment and operative costs. Production contexts characterized by mid to high demand volume of well identified families of products in continuous evolution do not require the highest level of flexibility; therefore, manufacturing system flexibility must be rationalized and it is necessary to find out the best trade-off between productivity and flexibility by designing manufacturing systems endowed with the right level of flexibility required by the production problem. This new class of production systems can be named Focused Flexibility Manufacturing Systems-FFMSs. The flexibility degree in FFMSs is related to their ability to cope with volume, mix and technological changes, and it must take into account both present and future changes. The required level of system flexibility impacts on the architecture of the system and the explicit design of flexibility often leads to hybrid systems, i.e. automated integrated systems in which parts can be processed by both general purpose and dedicated machines. This is a key issue of FFMSs and results from the matching of flexibility and productivity that respectively characterize FMSs and Dedicated Manufacturing Systems (DMSs). The market share of the EU in the machine tool sector is 44%; the introduction of focused flexibility would be particularly important for machine tool builders whose competitive advantage is based on the ability of customizing their systems on the basis of needs of their customers. In fact, even if current production contexts frequently present situations which would fit well with the FFMS approach, tradition and know-how of machine tool builders play a crucial role. Firms often agree with the focused flexibility vision, nevertheless they decide not to pay the risk and efforts related to the design of this new system architecture. This is due also to the lack of well-structured design approaches which can help machine tool builders to configure innovative systems. Therefore, the FFMS topic is studied through the book chapters following a shared mission: "To define methodologies and tools to design production systems with a minimum level of flexibility needed to face, during their lifecycle, the product and process evolution both in the technological and demand aspects. The goal is to find out the optimal trade-off between flexibility and productivity". The book framework follows the architecture which has been developed to address the FFMS Design problem. This architecture is both broad and detailed, since it pays attention to all the relevant levels in a firm hierarchy which are involved in the system design. Moreover, the architecture is innovative because it models both the point of view of the machine tool builder and the point of view of the system user. The architecture starts analyzing Manufacturing Strategy issues and generating the possible demand scenario to be faced. Technological aspects play a key role while solving process plan problems for the products in the part family. Strategic and technological data becomes input when a machine tool builder performs system configuration. The resulting system configurations are possible solutions that a system user considers when planning its system capacity. All the steps of the architecture are deeply studied, developing methods and tools to address each subproblem. Particular attention is paid to the methodologies adopted to face the different subproblems: mathematical programming, stochastic programming, simulation techniques and inverse kinematics have been used. The whole architecture provides a general approach to implement the right degree of flexibility and it allows to study how different aspects and decisions taken in a firm impact on each other. The work presented in the book is innovative because it gives links among different research fields, such as Manufacturing Strategy, Process Plan, System Design, Capacity Planning and Performance Evaluation; moreover, it helps to formalize and rationalize a critical area such as manufacturing system flexibility. The addressed problem is relevant at an academic level but, also, at an industrial level. A great deal of industrial sectors need to address the problem of designing systems with the right degree of flexibility; for instance, automotive, white goods, electrical and electronic goods industries, etc. Attention to industrial issues is confirmed by empirical studies and real case analyses which are presented within the book chapters.

Book excerpt: In a multi-product multi-plant manufacturing system, process flexibility is both the abil- ity of each plant to produce a variety of products and the ability to produce products at multiple plants. A balanced network has the same number of plants and products. In a symmetric network, all the plants have the same capacity and all the products have the same demand. Several design guidelines and flexibility indices have been developed in the literature to inform the design of flexible production networks. Yet little insights have been gained in unbalanced networks and asymmetric networks. In this thesis, we aim to provide new insights and results of unbalanced and asymmetric networks. First, we propose additional flexibility design guidelines by refining the well-known Chain- ing Guidelines (Jordan and Graves, 1995). We study unbalanced and symmetric networks where each product is built at two plants. We also briefly discuss cases where (1) each product is built at three plants and (2) some products are built at only one plant. An ex- tensive computational study suggests that our refinements work very well for finding flexible configurations with minimum shortfall. Then, instead of assuming a joint demand distribution for all products, we optimize the worst case over all the demand joint distributions that have the given marginal mean and variance. We present two results. First, we show that most known results for the effects of plant capacity and product demand in symmetric networks can be extended to asymmetric networks. Second, the analysis sheds light on how to incorporate demand standard deviation into the existing flexibility design guidelines and indices. We show that the proposed method significantly enhances the performance of the Node Expansion Guideline.

Data from a large factory and office is used to argue that the macro labour market consists of non-competitive work groups where strongly held views and values represent a substantial barrier to simplistic definitions of flexibility and mobility. The analysis takes place in three chapters, dealing with recruitment for work, skills used in work and perceptions of different types of work and workers. The findings suggest that non-economic forces (such as institutional, social, historical and political phenomena) strongly influence the creation of separate work cultures. Furthermore, it is argued that the reason for differences between work groups being articulated in a defensive fashion reflects the climate of fear in the labour market, where flexibility is associated with a loss of the (often limited) power, control and influence workers have over their position in the labour market.

Further complicating the picture, the performance, including the economic performance, associated with novel technology options is likely to change over time. To address this problem, two approaches are possible: improving the quality of currently available information, and implementing flexible production strategies. The present work characterizes how the former approach impacts the valuation of the latter. First, a dynamic approach integrating learning curves and process-based cost modeling is used to examine learning in manufacturing, thus allowing decision-makers to incorporate information about expected technology evolution into their economic evaluations of technology. The approach is applied to an automotive assembly process, and quantifies the cost impacts of learning improvements in manufacturing time, downtime, and defect rates. Analysis can be used to focus learning activities on primary learning operational drivers, and to forecast cost improvements for a novel process. Flexibility strategies are often focused on capital-intensive processes, while labor-intensive processes are thought to be inherently flexible. The existence of learning effects, however, implies that labor flexibility has costs and, potentially, benefits in the context of uncertainty. A simple automotive assembly case is used here to illustrate the impact of manufacturing learning on labor flexibility and its economic value. A framework using cash-flow and decision tree models is introduced to quantify the costs and benefits of acquiring worker flexibility, and improve information available for strategic decision-making in labor-intensive systems. The front-end characterization of the technical drivers of learning provides insight into how the value of flexibility can be impacted at the operational level, enabling managers to prioritize improvements and minimize the costs of flexibility.

In this study, we extend the scope of this strategy to supply disruption mitigation by analyzing a long chain system. Specifically, we investigate the effectiveness of long chains in the face of random supply disruption under ambiguous demand. Our study derives a closed-form, tight bound on the ratio of expected sales under supply disruption for the long chain relative to that of a fully flexible system. Our analysis provides a concrete analytical result demonstrating that the fraction of benefits a long chain can achieve relative to full flexibility increases in the disruption probability when supply designed capacity equals expected demand. Also, long chain demonstrates superior resilience by withstanding a non-negligible fraction of the supply disruption due to its relative sparse structure compared to a fully flexible system. To comprehensively handle supply disruption and demand ambiguity, we introduce a moment decomposition approach that easily adapts to general piecewise polynomial performance metrics, such as the type-I service level, which is a novel contribution in the existing literature. Our approach can also incorporate higher-moment information (such as skewness and kurtosis) on the random demand while maintaining tractability through a semidefinite program (SDP). To further demonstrate the strength of this approach, we apply it to study the capacity configuration problem. Our study reveals that, in the absence of supply disruption, attaining a specific service level requires a capacity level close to that of a fully flexible system, even when the demand distribution is only partially characterized. In contrast, a notable increase in capacity is required under supply disruption. Yet, long chain outperforms dedicated system significantly in capacity requirement. Our findings underscore the remarkable resilience demonstrated by long chains and the importance of adapting capacity configuration decisions to supply disruption.
