Book excerpt: We conduct a series of experiments to study the impact of three different types of relative performance feedback (RPF) on middle-ranked workers' output on a skill-based task. Few studies investigate the impact of RPF on middle-ranked workers, which is a substantial omission given that they form the majority of the workforce. In our study, participants do not receive any information to help them improve at the task, and there are no financial incentives. We find that receiving any type of feedback reduces performance compared to no feedback. We conduct mediation analysis and show that receiving feedback changes employees' feelings associated with general performance, which explains the performance reduction. Aligned with theory, delivering feedback increases the focal employee's social comparison involvement (SCI), which measures the focal individual's tendency to compare themselves to others while performing the task and also their shame. Our results imply that making individuals care more about social comparisons and creating feelings of shame decreases performance on skill-based tasks for middle-ranked workers in the absence of financial incentives and information on how to improve. An implication of our study is that any form of rank-based performance feedback should be implemented with caution as it may harm the performance of the majority of workers.

First, it discusses to which extent feedback on absolute performance affects individuals' effort for cognitive or motivational reasons, and how evaluations can be distorted strategically. Second, this paper highlights the positive and negative effects of feedback on relative performance and rank on individuals' productivity and persistence, but also on the occurrence of anti-social behavior. Relative feedback stimulates effort by informing on the marginal return or the marginal cost of effort, and by activating behavioral forces even in the absence of monetary incentives. These behavioral mechanisms relate to self-esteem, status concerns, competitive preferences and social learning. Relative feedback sometimes discourages or distorts effort, notably if people collude or are disappointment averse. In addition to incentive schemes and social preferences, the management of self-confidence affects the way relative feedback impacts productivity. Third, the paper addresses the question of the identification of peer effects on employees' performance, their size, their direction and their heterogeneity along the hierarchy. The mechanisms behind peer effects include conformism, social pressure, rivalry, social learning and distributional preferences, depending on the presence of payoff externalities or technological and organizational externalities.

These effects are independent of the agent's relative position. Subjects are also asked to rate their satisfaction during the experiment. We find that under flat-rate, feedback has no effect on agents' satisfaction, while under piece-rate, feedback about relative position affects satisfaction.

There has been an explosion in writing on this topic in the past 5 years, condemning it as a failure and calling for fundamental change. The vast majority of organizations use the same basic process which I call “Last Generation Performance Management” or PM 1.0 for short. Despite widespread agreement that PM 1.0 is failing, few companies have abandoned it or made fundamental changes to it. While everyone agrees it is broken, few agree on how to fix it. Companies continue to tinker with their systems, making incremental changes every few years with no lasting improvement in effectiveness. Employees continue to achieve amazing things in organizations every day, despite this process not because of it. Nothing has worked because organizations, business leaders and HR professionals focus on PM practices instead of the fundamental purpose of PM and the paradigms, assumptions, and beliefs that underlie the practices. Companies ask their performance management process to do too many things and it fails at all of them as a result. At the foundation of PM 1.0 practices is the ideology of a meritocracy and paradigms rooted in standard economic and psychological theories. While these theories were adequate explanations for motivation and behavior in the 19th and 20th centuries, they fail to account for the increasingly complex nature of organizations and their environments today. Despite the ineffectiveness of PM 1.0, there are powerful forces holding it in place. Information on rigorous, evidence-based recommendations is crowded out by benchmarking information, case studies of high-profile companies, and other propaganda coming from HR think tanks and consultants.
