Book excerpt: This thesis deals with improving the operational efficiency of automated part storage devices, in this case Vertical Lift Modules (VLM). This was accomplished by using dynamic slotting to maximize and maintain high material throughput, eliminating the need for periodic reslotting. Multiple VLMs can be used in parallel picking operations to improve material throughput. Common industry practice is to periodically reslot items once an unbalanced workload is obvious. This thesis investigates a method to avoid periodic reslotting by using incoming parts as a means to maintain a balanced workload amongst VLMs. Three different part allocation strategies are compared, namely Randomization, Snake and Order Grouping to determine their effectiveness and respective feasibility. The three strategies are then crafted into logical systems that could be used to strategically place received parts and eliminate the need for periodic reslotting. The Snake method was found to be the most well suited for this particular situation due to the small order sizes. This method provides a 35% savings in pick time, which is equivalent to approximately 733 hours annually.

Book excerpt: The present work addresses an operational inefficiency problem at a semiconductor equipment manufacturing warehouse, Varian Semiconductors Associates and Equipment (VSEA). This problem is important because if unresolved, the warehouse is unable to meet the part delivery time target of 24 hours during the busy period. The downstream effects of the late part delivery are delayed production schedules and in the worst case scenario, a missed shipment to the customer, which is very costly. In order to improve the efficiency of the warehouse so as to consistently deliver parts on time, the picking efficiency needs to be enhanced. Parts are primarily picked from two types of storage locations - GL shelves and Vertical Lift Modules (VLMs). The picking efficiency can be improved by the simultaneous reduction in workload on GL and improvement in the VLM picking efficiency. The first part of this thesis focuses on improving the picking inefficiency at the VLMs by employing a more efficient picking method. From our time study, we find that the pick-and-consolidate (parallel picking) is more efficient than pick-and-pass (sequential picking). The average makespan time savings per order by pick-and-consolidate is 8% (20 minutes). The second part of this paper discusses what is required to maintain a high VLM picking efficiency. New metrics to measure the workload distribution of the VLMs and the average flow time per order are proposed. Three dynamic slotting methods that maintain a balanced workload distribution across the VLMs without the need for periodic review are also examined. The methods are evaluated based on how balanced is the workload distribution across the VLMs and the cost of implementation.

The semiconductor capital equipment industry is sporadic with high demand variability and hence, semiconductor capital equipment manufacturers must be able to allocate resources to meet demand at minimum cost to maintain their manufacturing competitiveness. This thesis draws heavily on the research done at Varian Semiconductor Equipment, a manufacturer of ion implantation machines for the semiconductor industry, over a period of seven months as part of the Master of Engineering in Manufacturing program at the Massachusetts Institute of Technology and aims to enable Varian to make optimal resource allocation, capacity planning and personnel decisions that will allow it to meet demand at minimum cost. The goal of this thesis is achieved through the development of three optimization models, a labor flexibility framework, and an inventory management policy. The first optimization model, resource optimization for cost minimization, will allow Varian to determine the optimal combination of workers and assembly bays for each production process that will allow it to meet demand at minimum cost. The second optimization model, labor cost minimization, will enable Varian to determine the optimal combination of regular time and overtime that will allow it to meet demand at minimum labor cost. The final model, labor flexibility, will allow Varian to determine the optimal movement of workers that will allow the Varian's plant to meet demand with the minimum total cost of work hours to be provided. The final model is based on a labor flexibility framework introduced in this thesis. We also present an inventory management policy to manage certain assemblies produced at Varian's supermarket build area that will allow Varian to reduce those assemblies' safety stock levels by 30%.

Current order fulfillment operations were studied and interviews with involved personnel were conducted. Additionally, data was extracted and analyzed from the company's SAP Extended Warehouse Management database to analyze the past performance of the warehouse operations. Three main areas for improvements were analyzed and recommendations were made regarding each area. First, it is recommended that a kit of parts ordered should be sent immediately the constituent parts are consolidated and the kit is completed. This saves an average of 6 hours that parts in a complete kit wait for other kits to be completed before being sent out. Second, the picking aisles of the warehouse should be cleared so that parts in storage locations are easily accessed for picking and no time is wasted on clearing a path to pick a part. This leads to an average time saving of 1.2 hours per day on the time parts are delivered. Third, the receiving and sorting areas in the warehouse should be combined together. This frees up storage space for excess bulk material which block picking aisles. These recommendations are to be combined with other material flow improvements. It was determined that the goal of 8 hours lead time is unrealistic. However, calculations suggest that lead time will be reduced to 16 hours.

Book excerpt: Manufacturing operations were studied at a semiconductor capital equipment manufacturing plant, with an aim to reduce the production time of their longest lead time module. Preliminary analysis was done by observing the assembly and test operations on the production floor, and material handling operations at the warehouse. Detailed time studies were then performed on the assembly and test processes, to establish baseline measurements and to gather in-depth information on the value added and non-value added activities. It was found that 18% of the assembly activities were non-value added activities, 28% of which were related to material handling on the production floor. Based on the analysis a new kit design and kitting process were developed, which enabled parts to arrive from the warehouse in kits specific to each assembly procedure performed on the module. A method of indicating shortages was also proposed. The new design and process also facilitated Just-in-Time ordering and arrival of parts. The new kitting process was piloted, and based on two trial runs it was found that it reduced material handling time on the production floor by 70% and overall time spent on non-value added assembly operations was reduced by 20%.

Varian manufactures highly customized implantation equipment. Sub-assemblies that form an implantation tool are manufactured in the supermarket at Varian. The company is currently trying to increase the on-time delivery of sub-assemblies from the supermarket. Around 40% of sub-assemblies are delivered late to the tool production flow line or to the AMAT global parts banks and customers. This project focused on the improvement of supermarket on-time delivery. Impact analysis was conducted to assess the significance of the late delivery to the overall operation at Varian. Root causes of late delivery were identified through extensive data collection and three proposals were created: re-evaluation of inventory bin sizes, consolidation of inventory storage and assignment of priority based on real-time capacity. The second approach was further divided into two directions. This thesis emphasizes on one of the two directions, addressing the storage space required in the warehouse for inventory consolidation and the new material picking process. Various issues associated with the implementation were considered and solutions were proposed. Material shortages can be reduced by 64%, while pick-to-short kits are reduced by 50%. Supplier on-time delivery issues and purchase order placement should be investigated to further decrease material shortages.

An analysis was done to understand the working and importance of the quality metrics, First Pass Yield and Quality Notifications per Module, to understand the reasons for its stagnation over the past couple of years at the assembly plant. Also module specific study was done to understand the trends in the quality improvement and the improvements achieved on different modules assembled at the facility. As per scientific method, a hypotheses tree was laid out with a view to ascertain the reasons behind the plateauing of the quality metrics. Further these metrics were tested using data from the ERP software (SAP), other tailor made software packages and from discussions and interviews with assembly floor people and the manufacturing and quality engineers. As a result of this work shortages of critical parts was found out to be a crucial contributor to the quality issues arising on the shop floor because of the extra exposure time of the assemblies and building the assemblies out of procedure in such a case. Various alternative strategies are suggested to improve service levels along with the economical impact these strategies shall have. Finally, invaluable data collections suggestions are a part of this work which shall act as enablers in the continuous journey of quality improvement.

Third, the tracking scans to put parts into and out of the consolidation areas should be removed. This will allow workers to preform the picking and consolidation steps faster. These recommendations are to be combined with other material flow improvements. It was determined that the goal of 8 hours lead time was unrealistic. However, calculations suggest that lead time will be reduced to 16 hours.
