Pour avoir relevé un taux de rejet anormalement élevé au niveau de ses lignes de conditionnement, et dans l'optique d'améliorer la gestion des réconciliations de matières en fin de lot, le site de Lisieux a proposé de mener un projet visant à améliorer les rendements de production et les procédures de réconciliations faites au cours de l'étape du conditionnement. Ce travail a eu pour but de concevoir une méthode permettant de mesurer la quantité de rejets sur les lignes de conditionnement, de déterminer les points majeurs à modifier et les actions à mettre en place afin de diminuer le volume de ces pertes de matières. Toute cette étude a été faite dans le respect de la qualité des médicaments produits, et donc de la sécurité des patients, en s'appuyant sur la démarche DMAIC de résolution de problèmes. La mission a été menée à travers plusieurs phases : La description du projet, la mise en place d'une méthodologie précise de mesures du taux de rejet, l'analyse des causes de défaillances et proposition des solutions d'améliorations au niveau des lignes de conditionnement. La mise en place du projet a permis de mettre en avant les manquements de la méthode actuelle de quantification des rejets, puis, par une approche de mesure différente, de présenter des résultats beaucoup plus précis permettant de déterminer la quantité de rejets. Une analyse des causes de rejets a ensuite permis de mettre en place des mesures d'améliorations afin de faire évoluer le rendement au conditionnement.
