Our model suggests that value creation on the alliance portfolio level is a function of the benefits created through synergistic combinations of network resources accessed through alliances with different partners and of the costs generated by the substitutability of resource combinations between the focal firm and its alliance partners. We specify the conditions under which firms can leverage their network resources accessed from alliances with different partners to create benefits above and beyond the benefits they create at the level of any individual alliance. We conclude that the value creating potential of network resources should not only be evaluated on the basis of each individual alliance but also from an alliance portfolio perspective.

Extending prior research that has stressed the value-creation effect of network resources, it uncovers how prominent partners may undermine a firm's capacity to appropriate value from its alliance portfolio. Analysis of a comprehensive panel dataset of 367 software firms and their 20,779 alliances suggests that the contribution of network resources to value creation varies with the complementarity of those resources. Furthermore, the relative bargaining power of partners in the alliance portfolio constrains the firm's appropriation capacity, especially when many of these partners compete in the focal firm's industry. In turn, the firm's market performance improves with the intensity of competition among partners in its alliance portfolio. These findings advance network research by highlighting the tradeoffs that alliance portfolios impose on firms that seek to manage and leverage their alliances.

Book excerpt: This paper investigates the source of heterogeneity in the distribution of alliance capabilities among firms, and relates it to business processes that enable firms to generate collaborative value. Complementing the existing view of dyadic value creation, and the emerging experience and structural perspectives of alliance capabilities, we argue the importance of examining such a capability through the lens of organizational processes. Based on a theoretical framework of collaborative rents, we identify three processes - namely alliance proactiveness, relational orientation and portfolio coordination as constituting such a capability. Using data from 235 firms, and controlling for alliance experience and the presence of a dedicated alliance function, we show that the three processes play an important role in enhancing a firm's alliance portfolio capital. Further, we find that the alliance portfolio capital has a positive impact on firm performance. Thus we find evidence of heterogeneity in deriving value from alliance portfolios through an alliance capability emanating from organizational processes.

Book excerpt: This dissertation focuses on addressing some critical shortcomings in recent developments of the field of strategic management with three essays; shortcomings in the ubiquitous Resource Based View (RBV) on matters regarding the origins and processes of value creation; shortcomings in alliance management capability (AMC) research with regard to explaining the determinants of alliance formation; shortcomings of a traditional portfolio theory based approach toward explaining risk preference in the formation of alliances. The second chapter of this dissertation deals with the first essay. This chapter argues value originates from a basic asymmetry in the perceptions and resources of various stakeholders in a value chain- consumers, firm, and suppliers. Such asymmetry inherently occurs due to bounded rationality and resource constraint of the stakeholders. However, this asymmetry evolves through competitive interactions among stakeholders. Thus, this chapter develops a dynamic approach to firm value creation emphasizing interactions between a firm's internal growth processes and external changes in its market environment. The third chapter of this dissertation, the second essay, focuses on the missing determinants of strategic alliance formation in an alliance management capability (AMC) explanation. This chapter suggested three missing factors: 1) basic limits in the number of alliances a firm can effectively manage, 2) absorptive capacity, and 3) a firm's external competition in explaining the formation of alliances. This chapter empirically supports these missing determinants significantly impact the formation of alliances especially at different types of alliances such as exploitive and explorative alliances. Exceptionally, however, the basic limits in the number of alliance to manage does not significantly impact the total number of alliance formation. The fourth chapter of this dissertation, the third essay, examines a firm's risk preference with regard to its choice of risk alliances. Based on prospect theory and behavioral theory, this chapter aims to resolve the research question of why firms form risky alliances when such alliances yield low returns. According to risk preference research, a firm is a risk seeker when its returns fall below a reference point and conversely becomes risk averse when its returns rise above this reference point. This study empirically examines and supports this argument.

These portfolios have been found to have a significant impact on firms' financial performance. At the same time, there is little consensus regarding the direction of this effect. Findings have shown positive, negative, curvilinear, and non-significant relationships. In this dissertation, I employed an organizational learning perspective to investigate the effect of alliance portfolio size on firm financial performance. Using a sample of 343 firm-year observations in the U.S. software industry, I explored portfolio- and firm-level characteristics as moderators of this relationship. Findings provide evidence for a curvilinear, inverted U-shaped relationship between portfolio size and firm performance that is moderated by the timing of the alliances within the portfolio and by the firms' Top Management Team (TMT) turnover.

In this new book, Benjamin Gomes-Casseres presents the first in-depth account of the new world of business alliances and shows how collaboration has become part of the very fabric of modern competition. Alliances, he argues, create new units of competition that do battle with one another and with traditional single firms. The flexible capabilities of these multi-firm constellations give them advantages over single firms in certain contexts, offsetting the advantage of a single firm's unified control. When managed effectively, alliances can strengthen a firm's competitive advantage and narrow the gap between leading firms and second-tier players.
